1. Recognise what spreadsheets do well

A spreadsheet can suit a small number of simple quotes, an experienced estimator and stable rates. It allows fast custom calculations and does not force the business into a predefined process. Replacing it solely because software is newer is not a useful goal.

The problem is usually not the spreadsheet format itself. It is the accumulation of linked tabs, copied jobs, undocumented formulas and knowledge held by one person.

2. Identify the control problem

  • Supplier prices are copied into several workbooks.
  • Different estimators use different formulas or margins.
  • Rooms and cabinet quantities are duplicated between takeoff, costing and quote documents.
  • A revision requires changing the same fact in several places.
  • Formula cells can be overwritten without a visible warning.
  • It is difficult to explain which rates or drawing issue produced a total.
  • New staff need to learn undocumented exceptions.

These are process signals, not proof that every business needs the same system.

3. Prepare before migrating

Inventory the current workbook: material tables, hardware, cabinet formulas, labour rates, overhead recovery, markup or margin, waste, delivery, GST, notes and quote formatting. Mark which values are current, who owns them and when they were last checked.

Separate reusable business settings from project-specific information. A material rate belongs in a managed library; a client's selected colour belongs to the project. Preserve the original workbook and document any formula that cannot be transferred directly.

Do not migrate hidden uncertainty

If nobody can explain a formula or rate, investigate it before treating it as a system default.

4. Move in controlled stages

  1. Choose one representative but manageable project.
  2. Configure core materials, hardware and labour.
  3. Rebuild the quote in both systems.
  4. Compare cabinet quantities, direct costs, overhead, margin, GST and client total.
  5. Explain every material variance.
  6. Run a revised drawing or selection through both workflows.
  7. Document the approved new process before broader rollout.

Parallel checking takes time, but it distinguishes migration errors from intentional changes in costing logic.

5. Retain flexibility without losing structure

Structured software should still allow the estimator to edit cabinets, quantities, rates, labour, overhead, assumptions and margin. The benefit is that these values have defined places and connected outputs, not that judgment disappears.

Define who may update shared rates, who reviews project assumptions and who approves the final quote. Keep source dates for supplier information and a clear process for custom items.

6. Measure whether the change worked

Review accuracy of data transfer, revision effort, consistency between estimators and the ability to explain the final price. Avoid announcing a universal time saving from one test project. Record the project type, method and comparison basis if measuring setup time.

Retain export or archive access to historical spreadsheets according to business and recordkeeping requirements.

Common questions

Must every old formula be recreated?

No. Preserve business logic that is valid, but remove duplication and investigate formulas that no longer reflect the intended method.

Can spreadsheets and software coexist?

Yes during a controlled migration or for specialist calculations. Define which system is the source of truth to prevent conflicting totals.

Does structured software remove manual control?

It should not. Estimators still need to review scope, assumptions and pricing; structure makes those decisions easier to locate and repeat.
